bOOkaholic punct ro (Depedenta de carti se trateaza cu carti)

[Ca multe alte introduceri] tocmai ce am intrat pe bookaholic.ro. Un site fresh, cu cronici literare, nu comentarii, cum erati obisnuiti de profu' de romana, cu informatii despre literatura romana si cea internationala. Mie imi place, tocmai am descoperit un suvoi de informatii care sunt o alternativa la recenziile de pe site-urile gen elefant, carturesti, ale editurilor publica si curtea veche, cu care eram obisnuit.

Diplome versus cunostinte

Ministrul muncii, Mariana Campeanu, recomanda de curand tinerilor sa renunte la colectia de diplome si sa se orienteze spre un loc de munca. Sigur, nu interesul tinerilor pentru studiu e problema, ci concentrarea pe dobandirea diplomei in detrimentul cunostintelor. Unul dintre putinele lucruri intelepte pe care le-am auzit in ultima vreme venind dinspre guvern.
Nu uitati ca Romania are cei mai putini studenti la suta de mii de locuitori, aproape la jumatate fata de Polonia si cu o treime mai putin decat Bulgaria: 2020 fata de 4080, respectiv 3045. In sine, numarul de studenti trebuie sa creasca. Totul este sa nu fie pe modelul fabricilor de diplome de la universitatile private, care nasc mai putini competenti, dar toti cu diploma. Nu incape discutie, si la facultatile de stat sunt probleme, dar presiunea pe profit e mai mica.
Iar diplomele cu valoare sunt mai greu de obtinut (s-o tineti tot asa, domni profesori), prin urmare mai putin atractive pentru universitatile particulare. Nu voi uita relatarea unei discutii cu responsabilii unor universitati private care au fost invitati sa deschida o sectie legata de meseria de programator. Lucru evitat imediat, sub pretextul lipsei de interes al studentilor si a investitiilor. Daca despre investitie, nimeni nu poate spune ca nu trebuie sa fie una mai serioasa (trebuie calculatoare, echipamente si licente), despre interes nu cred ca e minim, uitandu-ma la lipsa de someri din industria IT. Dar IT se poate face si fara diploma, doar cu cunostint si  nu e nevoie, ca in sistemul bugetar de prezentarea unei diplome (neaparat pe hartie lucioasa, dar cu relevanta unei hartii igienice). Iar studiile de drept, economie si asistenta sociala pot fi facute la fara frecventa, cu diploma expediata frumos prin curier rapid.
Deci, dragii mei, studiati de dragul competentelor si nu de dragul diplomelor.

[Team Velocity 5] Entry. Exit. Signs.

Any decent highway has proper traffic signs for entry and exit points. This is not new wisdom, but it is somehow astonishing how big is the difference between the theory and practice when modeling teams as highways.


I strongly believe in two of the new management ideas: enable people to act and self organizing teams. I enjoy when I see teams who share this and it would be more likely to join on of them. For each of the individuals to join a team, there is the need of orientation. People who share same values, principles, who are alike would join together. At least, this is what Cialdini promises when explaining about the six principle of influence. They would be more likely interested to join such teams or organizations when the traffic signs convey the traffic to your team and the traffic outside the team is controlled in order to not generate disruptions. The egress from such constructions should obviously be smooth in order to keep the rest of the traffic at same speed.

Let’s take one by one.

Getting traffic to your highway.


Every highway is connected to the regular roads in a systematic manner. This is my hope. Assimilate the ingress with recruiting and attracting people in your organization. Think how your highway connects the current position of the team member and his destination. Destination is unique, with tons of possible roads. I don’t want to change your destination, my only goal is to make you my partner for the part of our journeys that match together.

Speak about what you value most, what are your most valuable experiences that you can share during the journey. Put there some ideas about what makes unique a journey on your highway. Be consistent in your public expressions. Your team member will follow you and they will replicate the wisdom around. Their journeys are sometimes running on normal roads (like personal projects, family things). These roads can convey other traffic, other journeys into your highway. It's a matter of values and interests. Consistent and genuine. You are not fooled by big words. Others, neither.

Restart past collaborations

The journeys are not the same for all. But the journeys can share parts of the routes. For a while, being part of your team is not relevant for one's route. Than, it might become relevant again. There might be improvement to your highway as well, there might be changes in the destination. Anyway, you share values and the connection is somewhat made. You can imagine a faster lane, a better road, nicer vehicles on the road or best buddies

You are not static


Once I heard a saying: "Don't be irreplaceable. Thus, you won’t be ever promoted." Every manager wants to be promoted at a certain moment in time. To make a lateral change to extend his experience. It is rarely the case to have the same position over 10 or 15 years. The highway might be other, but the administrator is the same. It's personal branding that brings in traffic and conveys routes to a certain highway. Some people like you better than others. Sympathy on one hand, coming from the others. Empathy, from you to the others. Close the circle.
It's not easy to restart collaborations. The leave and returning are governed by pride, by dreams, by perception, by sentiments. It's never black or white and no one is really right. In some extend, it's a little bit like in marriage. At least, these days when management is changing slightly its paradigms.

Reasons for separation


Try to understand why people are leaving your team. There are hundreds of possibilities and you need to understand where has been the turning point. The easiest approach is to consider that nothing could have been done. It might be the case, but you still can learn how to predict these situations and prepare emergency scenarios before looking how the team member is leaving.
Don’t be hard-hearted. People are not replaceable tools or resources. Approaching professional relationships like a relation with your car prevent you to learn. Communication is bi-directional. Don’t be like a radio, broadcasting but not receiving the feedback.

Learn and improve

Every event like this is a great chance to learn and to improve. Understand; assume mistakes in case you did some. Managers are not IronMan, with an invincible steel plate. It’s more what the free gift of feedback can bring to the development of the team. Sometimes it’s the lack of attention one got. Sometimes it’s the missing opportunity to grasp. Next time could be the type of activity some is enrolled. It’s never too late to learn something new.
Don't blame the "company". There are some humans behind. This way is just passing the guilt and refusing to accept real facts. Like the state, company does not exist by itself. People are running it and they are doing specific actions that might trigger discontentment. Passing the blame to system wont make system running better. This situation does not occur in small companies. There, people know each other and don’t use these big words.

Support the progress


Be ready to shift team members to another team. Highways, at least in bigger companies, should be interconnected. Make sure that your connection to other highways is optimum and gets also some traffic back. Make sure that the entrance is always to a good lane, to a nice highway. Build competences that are meaningful in the big picture, not only in your small ecosystem. As I said in the beginning, people spread the word and this can convey traffic to your highway. When you prepare the changes, you have two huge advantages: you control the moment when a change is done and people perceive you as partner in their journeys. Great things, both!

Communication of change

It’s natural that people leave teams. Be careful how you explain this. Don’t hide it. Don’t blame the guy who is leaving. Explain, as transparent as possible, the reasons and the context. Insist on context. If you are not an asshole, the context is important in such a change.  What is relevant for one might not be for another. When hiding the situation, people have the tendency to start making assumptions. Even when situation is not in your favor, you can turn into a positive fact by admitting a mistake and show the improvement plan.

 Trust

Trust the one who are actually leaving the team. Their route is now changing. They can even contribute from outside with opinions, lobby or just to spread the word about what great things you accomplished together.  Showing trust, you just gained more respect from people working with you. They can expect this behavior more as they are with you. People are not static; you will meet them sometimes in the future. This is another idea to bear in mind.

Every day prepare the future and work hard that the present is the future you prepared yesterday.

Performanta se intretine tot timpul

Rares Manolescu sumarizeaza cateva motive pentru care angajatii valorosi ar trebui tinuti in echipa.
De asemenea, mentioneaza si cateva idei despre cum ar trebui procedat.

Eu am retinut "intalnirile fata in fata", pe care eu le-am botezat 121 (de la one to one). Le aplic de circa 3 ani, mai des sau mai rar, cu toti cei din echipa mea.

Ce am observat in cele cateva sute de discutii
- cei cu care am tinut legatura mai bine despre planurile lor de cariera au avut risc mai mic de fluctuatie si, in general, nu au plecat. Cei care au plecat mi-au dat hinturi utile pentru a adopta comportamente mai bune fata de echipa.
- intalnirea 121 e o oportunitate foarte buna pentru cei introverti de a adresa subiecte delicate pe care nu le-as fi discutat niciodata cu ei.
- un plan de cariera care e discutat mai des poate fi adaptat la realitatile din business. De asemenea, schimbarile usoare se pot adopta fara prea multa pompa si increderea in managerul direct creste.
- cei mai buna performanta o au oamenii cu care am o relatie de incredere. Asta e parerea mea, sper ca o impartasesc si ei ;)

Abordarile care includ si elemente de coaching (mai ales constientizarea si responsabilizarea) au cel mai dramatic efect pozitiv. Despre asta, intr-un alt post.

Team velocity [3] - the entry points

Teams are for the members what are highways for the cars. It makes no sense to have highways unless there are cars to use it. There are different types of cars, different age and different journeys to take on the highway. There are as well different types of human beings, with different skills and interests, they have a huge range of interests and career perspectives.

I am speaking now about entry points and exit points. When designing a team, a manager should consider, besides others, two main aspects : how to integrate a new team member and how to cope with the leave of an experienced one. This things are critical in order to cope well with the change.

I will call entry points the way a new team member is introduced in the team. There are a few things to consider in order to enable the team member to act.
First, you need to choose a profile compatible with the values of the team. A little chemistry has to exist in order to have good start. Team members have to share the values and, ideally, to find common interests. The professional interactions are easier when people like each other, discuss about subject they are interested outside of business hours. Sharing same values makes less probable to have conflicts based on principles and the organizational culture is better adopted.
Having compatibility ensured, the manager should take care that the introduction is as smooth and fast as possible. The initial training phase has to be careful planned, disseminating the right amount of information, in a professional manner. No matter the seniority, there are information that has to be digested, methods to be adopted. Also, there is a good practice to increase gradually the complexity of the tasks. Assigning very complex tasks, from day 1, makes the saying "swim or die" really concrete and one might loose valuable team members that simply don't cope well with such environment. People do need success stories to be motivated and enjoy their time when do not need to overcome an initial failure.

Smooth interactions between team members improve performance. This is another important topic to consider when introducing a new team member. You should facilitate interactions: organize team meetings, some lunch or dinner together. Moderate dialogues, be there for the newbies and your effort will be rewarded soon.

Last , but not least, keep things in order. Good habits are to be shared. Information is replicable by anyone in the team and discipline is a value that should be shared by every team.

A good entry point on the highway ensures that you can speed up without other constraint than the power of the engine. A good entry point in a team ensures that each team member can live his career up to his maximum potential.

Scouting for talents

You are looking to build a great team and you face a limited budget.
Ups, you don't have fancy budget or fancy recruiting agency to use.

I have bad news. It's not possible. In fact, it's not possible next week.

Still, if you are a strategic planner, you will have your team with some investment in advance.

  • Scout for talents early enough. If you need them or not, decide later. If they know how talented they are, they are hard to get. If you are the guy who discovered them, then it is a mentor - mentee relationship.
  • Look constantly to refresh you pool of talents. It is like taking care about the tree yard nearby your house. If you don't take care, you dont get apples next year and maybe never again.
  • Having these guys onboard, support their progress. Don't wait for something in exchange. Be fair. Don't play favorites and offer them challenges according to their potential.
  • Be a mentor  for them, as well as a sponsor. One successful story triggers the next one and you will benefit from the legends. Look for next position for each of them by your self, if you see them in the need to be promoted outside of your organization, You won't remain with them in the team, but you will have a great network of guys who appreciate you.
  • Keep a close contact with the ones who left the team. They may recommend you other great guys and open some doors for you.

In sum, be a good guy, help others and transform non-financial items in a competitive advantage.

Angajari 2011, asteptari 2012

2011 a fost un an bun. Am sperante ca Romania va merge mai bine, daca cei pe care i-am recrutat in 2011 sunt baza societatii.

Scriam in posturile anterioare despre ce fel de oameni am intalnit si ce am invatat din sirul de interviuri pe care le-am realizat.

Am mai aflat cate ceva. Anume ca interviul incepe cu mult timp inainte de a incepe interviul. Incepe cu cateva referinte pe care le pot da altii despre candidat. Incepe cu felul in care se remarca din multimea CV-urilor. Am auzit odata urmatoare poveste
Un manager avea de angajat cativa oameni cu acelasi profil. Jobul era interesant si a primit un numar impresionant de CV-uri. A rasfoit cateva si nu a gasit rapid un diferentiator. Atunci, a luat jumatate din CV-uri si le-a aruncat la cos, zicand: nu am nevoie de oameni ne-norocosi in echipa mea.
 Sigur ca nu e adevarat. Dar oamenii valorosi se remarca prin ceva. Unii printr-un extraordinar bagaj de cunostinte. Nu m-am intalnit prea des cu cazul. Altii printr-o logica impecabila. Altii printr-un CV scris ca lumea, daca altceva nu au.

Am aflat ca multi studenti nu trec de-a lungul facultatii de bariera a ce li se cere. De obicei, sunt proiecte de genul "Hello, world!". Le fac mimetic, isi bifeaza nota si apoi descopera ca nu stiu prea multe despre subiect si se plang: Nu se face nimic la facultate! Slava Domnului, colegii mei nu sunt asa. Dar am fost chiar dezamagit de unele interviuri in care studenti bursieri nu au reusit sa articuleze o reformulare a unor cunostinte de baza.

Am aflat ca piata ieseana de software e o piata delicata. O piata in crestere, care e atacata de "emigratie". E mai putin obisnuit sa gasesti oameni din Transilvania sau Bucuresti mutati in Iasi. Eu cunosc unul, dar e un caz aparte.

Am aflat ca oameni aparenti fara mari sanse de reusita se descurca excelent in situatii limita. Am fost pesimist si sunt bucuros ca am primit o lectie.

Am aflat ca apar in continuare oameni pasionati, care isi fac meseria nu doar pentru ce intra in cont, oameni care isi sacrifica uneori zile de concediu doar pentru a duce la capat un proiect care si-l asuma personal.

Ce mai astept pentru 2012:
- la o piata si mai complicata
- la cativa fosti colegi care sa mi se alature in niste proiecte deosebite
- la mai multa experienta acumulata si la mai multa creativitate pentru a atinge obiectivele
- la aceleasi reusite ale echipei mele, ca si un ultimii ani
- la una sau doua firme care sa apara local pe piata de embedded (...ar fi si timpul)
- la niste studenti extraordinari care imi vor deveni colegi
- la mai multa grija pentru studenti

The highway to success

Teams are built in various environments. These environment matters as long as you build a project team. But you can control how the team integrates in the environment. I will speak about some items that are important in order to keep a certain group working like a team. Team have to refresh themselves, to adjust the progress and the results.
Let's characterize a team with the equation of a highway. I don't know all, but I consider the following items as important:

Team velocity - speed of progressing inside the team as average
Team map (where are the entry points and where are the exit points)
Entry points (how do you integrate a new team member)
Exit points (how team members leave your team)
Team acceleration (how quick you can increase the performance in short time for short term)

These are a few items I will speak about in 2012.

iPlan pentru toti

iPlan este un program foarte reusit. Eusediu Margasoiu, Claudia Iacobuta si Cristian Negut au livrat un training foarte bun pentru intelegerea conceptelor de planificare strategica. Cateva concepte simple, legate de segmentarea pietei, fixarea unor obiective, decizii benefice pe termen lung care aduc pierderi in prima perioada si alte subiecte asemenea.
Am folosit Markstrat, un program de simulare a pietelor despre care am aflat ulterior o parere ce spune ca e foarte bine "marketat" in afara de valoarea lui intrinseca. Parerea mea e ca i-am folosit poate nici 10% din putere, dar mi-a oferit o mostra de software foarte util in procesele de invatare.
Mai mult, Cristian Negut este foarte eficient in a puncta informatiile relevante pentru crearea unui plan de dezvoltare personala. Am mai fost implicat in diverse ateliere, programe de dezvoltare personala si consider aceasta duminica pe care am petrecut-o impreuna cu Cristian una din cele mai bine "cheltuite" zile din viata mea.

In suma, daca aveti o pasiune pentru subiectul planificare strategica, daca va ajuta subiectul ori daca doriti sa cunoasteti oameni interesanti, inscrieti-va in program. Detalii sunt pe site, iar proiectul mi se pare foarte valoros si merge mana in mana cu viziunea initiatorilor (The Network) de a imbunatati calitatea planificarii strategice in Romania.

Mentoring journey

It seems that once your are nominated a mentor for others, you end your trip as mentee and start another one as mentor.
This is not true.
It is just the next step of mentee-mentor equation.
I have read recently a post on HBR.org about mentorship and started to look back in my life how this is going on.


Mentorship is not always official, not always coming from HR department. In my case, I realized that I had a great mentor only after more than one year. He was able to guide me through decisions without doing it by himself. The other thing is that he was not pushed to be a mentor, it has been somehow facilitated by some chemistry between the persons.
Look for a mentor relationship even this is not coming through an oficial channel. Look for more than one mentor that can help you to progress. You can return the favor by supporting their initiatives with candid feedback and a little bit of evangelism, when fitting to own beliefs.

The more the mentor is up on the performance scale, the more he can guide easily the mentee through the career journey. Some things come up easily, as there are so many things the mentee didn't experienced. It's like a basket full of toys of all sorts. Giving this to a child with very few toys, he can find in the first hours many things maybe new. He will be passionate about some of the things and spend more time with these ones. Others toys might not be of interest at all, as others are already boring.
The other thing is that mentee cannot discriminate which toys are inside the basket from the beginning. It's a matter of try-and-error for her and a matter of guidance from mentor to reach the meaningful items from the first tries.





The other thing in this equation is the purpose of the journey. If this is clearly defined and there is enough fuel for this (that is motivation), than the journey is smooth and direct. I've seen good guys rocketing to top with a clear picture of what they want. Others, with comparable potential and less vision about their destination, struggle in their way and sometimes even fail to reach it. How come this fuel is so important? Why is not enough to have a great mentor? Just because the mentor is the facilitator, she cannot overcome the lack of will. It's like the old joke with the old lady who is helped to pass the street. The mentor who push you to do the passing without your will is not doing a good deed. It is all about you working in a team and getting the right help.


In the end, one can be in both positions in the same time, as the organization is behaving like a pipeline. Look to get more while helping the others coming from behind to catch up. The team you will be part of has the chance to be great. You, alone, have the chance to shine like the sun in desert.

Manager? Leader? Both?

The difference between management and leadership is widely discussed and certainly there are major topics where the difference is clear.

If you are a boss, think about how much you see yourself as a manager and how much as a leader. Then, try to capture feedback to understand if the others seem you in the same way. Put the feedback back into your own system and adjust yourself as described in theory of self regulated system. Look for your own equation.

Can you keep your talents?

The war for talent is not over. It's just started.
Talents are hard to get and even harder to keep.

I wrote about ciclicity and pipelines. Each team has a certain development cycles. And each team member has its own development cycle. If these cycles are overlapped, than everyone is happy and the team is strong. Each individual has a different development cycle.
My theory is that we have x types of development cycles
1. High potential - they have very short development cycles (2-3 years), they need to change jobs to fulfill their potential,
Put them where there are the most challenging tasks and keep always with a potential lateral move available, in order to give room for a promotion.
You cannot keep them more than one development cycle in your team, unless you have several senior positions.
2. Good potential - first one or two levels are usually quickly passed. When they are quite young, you cannot discriminate quite good between a high potential and a good potential.
Usually, they are the stars in your team. Don't lie to your self, I haven't seen many high potentials in one place. Put all the trust in them and support them in their development. Should be fine to keep them in two or three development cycles. For this ones, the progress in the career is essential, so they feel part of the success.

3. The Reliable- my best friend. The guys I usually like at interviews. I highly appreciate the first two categories, but even more these ones. I could compare them with middle class. Sweden has an excellent middle class, therefore their standard of life is high.
To form a great team, look for good reliable engineers. They invent as long as it is needed. They remain in the team for 3-4 development cycles. Here you find most of the experts, most of the nice team members.

4. Kick the guy - my enemy. You don't need them. For some strange reasons, you might even hired them. Or your predecessor. The main thing with this kind of people is that they don't realize what they are good at. And insist to be promoted, even they don't do much in their role.
You can keep them forever. And ever. And 3-4 years after you are tired to keep them.

So keep in mind a few simple questions when thinking about the talents in your team
Can you keep him more than one development cycle?
How many levels you can ensure in the team under your responsibility?
Do you search for a new position for him or you let him freely choose?

Talent management in Romania

Nu am o concluzie. E mai mult o pasiune deocamdata.

Americanii au dezvoltat o teorie intreaga. Eu sunt la primele pagini in aceasta teorie.

Va recomand cateva randuri despre cum se raporteaza companiile la angajari. Una dintre opinii este
Hiring is too important to be left to HR.
Sunt un fan al acestei idei. Managerii care se implica in angajari vor avea echipe echilibrate si implicarea membrilor echipei. Sigur ca da, nu sunt perfecti, poate vor sa caute doar anumite profile. Dar ca si concept/idee/fir calauzitor, HR-ul este furnizor de servicii de consultanta si nu factorul de decizie - "driving force".

Una dintre experientele personale pe care le-am avut a fost ca oamenii talentati se raporteaza mai usor la un viitor job atunci cand discuta/negociaza cu viitorul manager si nu cu HR-ul. din nou la Blog

Ma intorc cu o postare noua despre programatori, mai ales cei din embedded.
Sunt putini dom'le.
Si greu de crescut.
Costa mult si nu e la indemana sa faci proiecte in scoala. Sunt multe notiuni de hardware, greu de lipit o placa pe care sa exersezi.

Nu sunt subiecte pasionante si nici multe firme in afara celor mari care sa angajeze. Pentru ca un echipament de genul debugger costa mii de euro. Si iti mai trebuie si compilator. si poate si un PC, ce zici?
